Engineers work fundamentally differently now. AI coding assistants are part of every workflow, from autocomplete suggestions to full function generation, from debugging to documentation. The way software gets built in 2026 looks nothing like it did even two years ago.
Yet most companies still evaluate candidates the way they did in 2015: algorithm puzzles on a whiteboard, take-home projects with strict “no AI” policies, and live coding sessions designed to test memorization under pressure. These formats were already imperfect. Now they’re actively misleading.
The mismatch is simple. You’re testing for a skillset that no longer reflects how engineering work actually gets done. And the best candidates, the ones who’ve adapted to the new reality, are the most penalized by it.
The Problem with Traditional Technical Assessments
Every popular assessment format has a version of the same flaw: it measures the wrong things, and it does so in an environment that doesn’t resemble actual work.
LeetCode-style challenges
Algorithm puzzles test memorization, not engineering ability. Candidates who grind hundreds of practice problems outperform candidates who spend their time building real software. That’s a bad signal. Worse, AI can solve most of these problems instantly now, which means you’re either banning the tools engineers actually use or accepting that the format is trivially gameable. Neither outcome gives you useful information.
Take-home projects
Take-homes show the final result, not the process. You see polished code but learn nothing about how the candidate got there: how they decomposed the problem, what tradeoffs they considered, how they debugged issues along the way. Did they write it all themselves? Did they copy-paste from ChatGPT without understanding it? Did they use AI effectively as a collaborator? You have no idea.
Live coding interviews
Live coding creates a high-anxiety, low-signal environment. Candidates perform under conditions nothing like their actual work: no documentation, no IDE features, no AI tools, and someone watching every keystroke. The format is also expensive: 1–2 hours of engineer time per candidate, per round. At scale, that’s weeks of engineering capacity spent on interviews.
The AI blind spot
This is the biggest issue. Most assessments either ban AI tools outright (creating an unrealistic testing environment) or ignore them entirely (leaving a massive blind spot in your evaluation). Neither approach tells you what you actually need to know: can this person use AI effectively to deliver better work, faster?
What Actually Matters When Hiring Engineers in 2026
The skills that differentiate great engineers have shifted. Raw coding speed and algorithm knowledge matter less. What matters more is the ability to work effectively in a human+AI workflow:
- Problem decomposition. Breaking complex problems into pieces that can be tackled collaboratively with AI tools. Knowing what to delegate and what requires human judgment.
- Prompt crafting. Writing clear, effective instructions for AI assistants. This is a real skill, and the difference between a vague prompt and a precise one is the difference between useless output and a working solution.
- Critical evaluation. Knowing when AI output is good enough to ship versus when it needs refinement. This requires deep technical understanding, not less.
- Debugging AI-generated code. Identifying issues in code you didn’t write line-by-line. AI produces plausible-looking code that can contain subtle bugs. Catching them requires a different kind of attention than reviewing your own work.
- Architectural decision-making. High-level design choices that AI can’t make for you: which database to use, how to structure services, where to draw boundaries. These decisions still require human experience and judgment.
None of these skills are measured by a LeetCode problem. None of them are visible in a take-home submission. And none of them show up naturally in a live coding interview where the candidate can’t use their normal tools.
What a Modern Technical Assessment Looks Like
If traditional formats don’t work, what does? A modern assessment should reflect how engineering actually happens today:
- Open-ended, realistic challenges. Not algorithm puzzles, but real engineering work. Build an API endpoint. Debug a failing service. Refactor a messy codebase. Tasks that mirror what the candidate would actually do on the job.
- AI tools included. Candidates should use the same tools they’d use on the job. Banning AI from an assessment in 2026 is like banning Stack Overflow in 2016. It doesn’t test what you think it tests.
- Process over product. Evaluate HOW candidates work, not just what they produce. How do they break down the problem? How do they use AI? How do they handle unexpected issues? The process reveals far more than the final output.
- Multi-dimensional scoring. Problem-solving, code quality, AI collaboration, and decision-making should be scored separately. A candidate who writes clean code but can’t decompose problems is a different profile than one who architects well but produces rough implementations.
- Scalable and consistent. Every candidate gets a standardized experience. No interviewer bias, no variation based on who’s asking the questions. Results you can compare across your entire candidate pool.
